Moving an entire operation to a more business friendly location, considering costs reduction, it is always challenging. Specially one that it is getting demand from customers and still loosing money. The movement has to be coordinated with the continuity of the production and deliveries to the customers. As well as assessing and training a new team for the new location .
Although there are plenty of options for consultancy; the numbers of captains, leaders, consultants and advisors is always larger than the actual number of executers. This means, the people who will be buying the new location, who will be learning the new process and that will be building an entirely new operation. Those that will be overcoming business inefficiencies, which will be more closely evaluated and will be commissioned to the, impossible until now, task of being productive.
Moving an entire Fluid Transfer Systems Plant for the automotive industry (Commercial Vehicles), from South Carolina to Ramos Arizpe, in a extremely short time period, and extremely challenging conditions was the type of project that scares more than one. As the project was beyond regular conditions of time allowed to its completion, customer’s demands and the narrowest room for error.
IC&C Industrial harnessed the passion and experience of its people to organize, prioritize and execute the main tasks of the project. Assessing the personnel for the new team, coordinating its training, while deploying the new building improvements. Allowing as many parallel activities as it was possible, in order to prepare the new plant so that it could overcome the most demanding challenges, that was not possible in the case of its predecessor
After evaluating the general process in the moving plant, a detailed plan was established, aligned with corporate’s general moving plan, time requirements, guidelines and objectives. The execution required several groups, teams and companies to be working together in order to make possible this movement.
Several improvements were made to the facility, including new power wiring, compressed air network, the outside sign, construction of a new quality lab and a clean room, among others. This process required the participation of several business units like IC&C Constructions, IC&C Automation & Fabrication, as well as IC&C Consulting. The three of them working in coordination with the project management of the customer.
IC&C Industrial years of experience, passion for challenges and well organized execution paid its rewards. As the new plant was established within few months, started up within weeks after the returning from training of the staff for the new plant. The numbers were eloquent as well, as the plant hit the mark of over 40% EBITDA in its first half of month of operation. Ramping up to full production to the next month and triplicate production of the anterior month.
